| Project: Modernization and simplification of the Group’s business processes.
Results: Seven of the eight sub-projects finished 100%, with zero deviation in the program and the budget.
Activities: Publication and distribution of the newspapers El Siglo de Torreón, El Siglo de Durango, and sale of publicity (classified ads and full-page ads) in those newspapers, commercial press, distribution of diverse products (magazines, CDs, DVDs, books, encyclopedias, Etc.)
Objectives: Increase in productivity, reduction of personnel, elimination of obsolete technology, and opportunities for decision-making.
Magnitud: Nine companies, 400 employees, eight sub-projects.
Sub-projects:
1. Introduction of Falcon Editorial in El Siglo de Torreón.
2. Introduction of Falcon Advertising in El Siglo de Torreón.
3. Introduction of Falcon Editorial and Falcon Advertising in El Siglo de Durango.
4. Introduction of Falcon Circulation in El Siglo de Torreón.
5. Introduction of Falcon Circulation in El Siglo de Durango.
6. Introduction of SAP Business One as the ERP of the Group.
7. Introduction of Nom 2001 as a tool of human resources and the payroll.
8. Incorporation of Celsa Impresos in the operation model of the Group (in process).
Requirements: Totally new technological infrastructure (servers, work stations, networks, communications, databases), redesign of the organization chart, policies on operation and responsibilities of the personnel.
Obstacles: Cultural change, medium level commands (loss of power).
Success Factors: Total commitment of the Group’s directors, absolute authority delegated to the project manager (Systec), constant cash flow, use of Primavera Project Planner as a tool for planning and control of projects. |
